It's not late... I think Oct to Nov is considered "late." I'm unsure if much has changed with the application timeline since the introduction of the new computerized MCAT. Just get as many done as possible and don't wait around until your LORs come in to submit. I don't know how many times, things can get delayed because stuff gets lost in the mail. You should politely send reminders or thank you cards to your recommenders, if its been awhile.
On thing I stress in this application game is that you want every bit of advantage possible. My best advice is to get them in as soon as possible. The earlier you get the apps in, the less # of people in front of you to be reviewed, and the earlier a decision is rendered on your apps.
Every year many qualified students for medical school don't get in simply because they apply late and all the interview spots are taken up, and if they interview they end up on waiting lists. Over the past few years, the outlook on waitlists has not been good...there has been less waitlist movement at many schools.
